I run a small Shopify store selling home goods. For the past 8 months, the primary supplier has been slipping. First it was 2-week delays, then missing SKUs, and now they've stopped responding to emails entirely. I'm down to 3 weeks of inventory on my best sellers. I've tried finding backups but the niche is specific and MOQs elsewhere are too high. I'm losing sleep over this. Has anyone dug themselves out of a situation like this?
One unreliable supplier is putting my entire Shopify business at risk
How much of your revenue is tied to this one supplier? If it's over 60%, you need to start talking to other vendors today, even with high MOQs. Better to eat the upfront cost than go dark completeely.
Been there. The silence is the worst part because you can't plan. What's the niche?
Hand-thrown stoneware with a specific glaze finish. There are other ceramics suppliers but nobody matches the look, and customers have noticed the consistency. I've considered just selling what I have and pausing new orders, but Shopify fees and the algorithm don't care about my situation.
Selling out and pausing might actually be your best move. I did that for six weeks last year. Sales dropped but I didn't lose customers to a bad product experience. The algorithm recovered faster than I expected.
The glaze might be a losing battle. I'd start communicating with your list now. Tell them production is delayed, offer a small discount on the next order, and use that breathing room to secure a second supplier. Silence from a vendor is usually the end, not a temporary hiccup.
Setting aside the sourcing for a second. What does your cash flow look like right now? If youre burning reserves waiting for this guy to answer, that's a bigger fire than the inventory gap.
Sourcing hand-thrown ceramics at scale is brutal. Most potters don't want volume contracts. You may need two or three smaller suppliers instead of one big one. It's more admin work but it's the only way to stay stable.
Cash flow is tight but I can survive a month without new revenue. The admin side of juggling multiple smaller suppliers feels impossible while Im also doing fulfillment. But I hear you. I'm going to start cold-emailing smaller potteries this week and be upfront about my volume. Appreciate the reality check.
Send the emails before you finish reading this thread. Every week you wait, the gap gets harder to climb out of.
